Roof Repair vs. Replacement: Which Do You Actually Need?

A repair is the right call when the damage is limited in scope and the rest of the roof has meaningful life left in it.

Good candidates for repair include a small section of missing or damaged shingles after a storm when the surrounding material is in solid condition, a single flashing failure at a chimney or skylight, a localized leak source that can be isolated and fixed without disturbing the rest of the roof, and a roof that is 10 years old or less with otherwise good shingles.

The key phrase is meaningful life left. A repair on a 10-year-old roof that has 15 years of useful life remaining is a good investment. The same repair on a 22-year-old roof that is showing wear across the whole surface is mostly postponing the inevitable.

When Replacement Is the Right Call

Replacement makes more sense when:

  • The roof is over 20 years old
  • Shingles are showing widespread wear, curling, or cracking rather than isolated damage
  • You have had multiple repairs in recent years and problems keep returning
  • There is decking damage that requires partial or full deck replacement
  • The existing roof already has two layers of shingles (most areas require full tear-off before a third layer)
  • You are planning significant work on the house and want everything done at once

The Age Question

Age matters more than most homeowners realize. A 22-year-old asphalt shingle roof might look fine from the street. But the underlayment may be degraded, the shingle adhesive strips may have failed, and the material is likely past its warranty period. Spending $2,000 to $3,000 on repairs on a roof that needs full replacement in two or three years does not save money in the long run.

If your roof is between 18 and 25 years old and you are starting to have issues, get a full inspection before committing to repair.

The Cost Math

A rule of thumb in the industry: if a repair would cost more than 50 percent of what a replacement would cost, and the roof is in the second half of its lifespan, replacement is usually the smarter financial decision.
